AI strategy
Die meisten „KI-Strategien“ sind Wunschlisten mit Zeitachse. Ich fange am anderen Ende an: bei der Frage, was überhaupt machbar ist und sich rechnet. Ein billiger Machbarkeitstest schlägt einen teuren Plan, der auf Annahmen steht.
Most “AI strategies” are wish lists with a timeline. I start at the other end: with the question of what's actually feasible and pays off. A cheap feasibility test beats an expensive plan built on assumptions.
Machbarkeit vor Roadmap
Eine Roadmap zu malen ist einfach — sie hält nur selten der Realität stand. Deshalb kommt bei mir zuerst der schwierigste Teil auf den Tisch: der eine Schritt, an dem das Projekt scheitern würde. Den testen wir klein und billig, bevor irgendjemand einen Meilensteinplan beschließt. Hält er, lohnt sich die Roadmap. Hält er nicht, habt ihr ein paar Tage statt ein halbes Jahr verloren.
Wo KI Geld spart
- Hochvolumige, wiederkehrende Analyse — Logs, Tickets, Dokumente. Da, wo heute Menschen dieselbe Fließbandarbeit hundertfach machen.
- Verstreutes Wissen auffindbar machen — RAG über das, was in PDFs, Wikis und Köpfen liegt.
- Triage und Klassifikation — das Sortieren, das keiner gern macht, aber jeder braucht.
- Entwürfe, die ein Mensch nur noch prüft statt sie von Null zu schreiben.
Das Muster: hohes Volumen, ein klares Erfolgskriterium, Mensch bleibt in der Schleife.
Wo sie es verbrennt
Ebenso wichtig, und seltener gesagt:
- Projekte, die mit „wir müssen auch was mit KI machen“ beginnen.
- Etwas ersetzen, das schon funktioniert — nur damit „KI“ draufsteht.
- Dem neuesten Modell hinterherlaufen, statt das Problem zu lösen.
- Automatisierung, die niemand betreibt oder überwacht — sie verrottet still.
- KI-Theater fürs Management: sieht innovativ aus, liefert nichts.
Das Muster: kein klares Erfolgskriterium, eine Lösung sucht ein Problem.
Was ich nicht mache
Klarheit spart uns beiden Zeit:
- Keine Fördermittelberatung. Ich schreibe keine Anträge und suche keine Töpfe.
- Keine Marketing-Automatisierung. Keine Content-Schleudern, keine SEO-Spam-Generatoren, keine Social-Bots.

Feasibility before roadmap
Drawing a roadmap is easy — it rarely survives contact with reality. So the hardest part goes on the table first: the one step where the project would fail. We test it small and cheap before anyone signs off on a milestone plan. If it holds, the roadmap is worth it. If it doesn't, you've lost a few days instead of half a year.
Where AI saves money
- High-volume, repetitive analysis — logs, tickets, documents. Where people do the same assembly-line work a hundred times over today.
- Making scattered knowledge findable — RAG over what lives in PDFs, wikis and people's heads.
- Triage and classification — the sorting nobody enjoys but everybody needs.
- Drafts a human only has to review instead of writing from scratch.
The pattern: high volume, a clear success criterion, a human stays in the loop.
Where it burns money
Equally important, and said less often:
- Projects that start with “we need to do something with AI too”.
- Replacing something that already works — just to put “AI” on it.
- Chasing the newest model instead of solving the problem.
- Automation nobody runs or monitors — it quietly rots.
- AI theatre for management: looks innovative, delivers nothing.
The pattern: no clear success criterion, a solution looking for a problem.
What I don't do
Clarity saves us both time:
- No grant or funding consulting. I don't write applications or hunt for funding pots.
- No marketing automation. No content mills, no SEO-spam generators, no social bots.
